Time-to-Hire Optimisation: Find and Measure the Bottleneck

Time-to-hire improves when a team removes the delay that actually holds up a decision. Faster application screening will not solve a week-long wait for manager feedback or offer approval. Measure the stages before choosing the intervention.

Use a consistent definition. For this guide, time-to-hire runs from a candidate entering the hiring process to accepting an offer. Time-to-fill runs from the agreed role-opening date to accepted offer. If your organisation uses different endpoints, document them and avoid comparing unlike measures.

Record active work and waiting separately

Stage Useful timestamps Likely investigation
Application review Application complete → first human review Queue ownership, criteria and screening workload
First interview Invitation → completion → reviewed Candidate access, reminders and reviewer availability
Manager interview Request → booked → feedback Calendar constraints and feedback responsibility
References/checks Request → received → verified Missing evidence and follow-up ownership
Offer Approval requested → issued → accepted Approval process, terms and candidate decision time

Do not add every candidate's stage duration as if each stage always runs sequentially. Parallel work and different cohorts can make that total misleading.

Choose one change

If first phone screens are the bottleneck, a structured asynchronous interview may remove a scheduling dependency. If manager review is the bottleneck, agree review ownership and a realistic response time first. If references are late, inspect when requests begin and who follows up.

An illustrative pilot might compare application-to-first-review time for the same type of role before and after a change. Keep candidate counts, start and end definitions and other process changes visible. A reduction in that stage is not yet evidence of a reduction in total time-to-hire.

Where Skill Society fits

Skill Society's qualification, TalentFit and voice interviews organise early screening evidence. People still review uncertainty, verify required documents and decide who progresses.

The application workflow tracks roles, evidence and stages; it does not generate offers or provide e-signature and onboarding. Verify any ATS handoff rather than assuming a faster first step changes all later stages.

Protect the quality of the process

Monitor completion, support requests, manager acceptance of shortlists and reasons candidates leave. Do not shorten the process by silently removing a necessary assessment or review. Tell candidates what happens next and who to contact if a deadline or format creates a barrier.

Use counts and a median or other clearly defined summary for comparable cohorts. Keep outliers and small samples visible. Role mix and market conditions can change the result independently of software.

Build a measured pilot

Bring the stage timestamps and one recurring delay to a Skill Society demo. Agree the specific stage to improve, the review standard and the cost of the change. This article does not promise a universal reduction in hiring time.
